Thank you Richard, at the end the biggest issue was Avira... the antivirus software was trying to check each message transaction and made it impossible for outlook to synch correctly...
Looks like it's time to change the antivirus software at our company...
Anyway apart of that following the small tip/trick I've posted here solves most of the issues...

There are good reasons to use outlook, mainly calendar, tasks, notes, integration with other products, available add-ins
the main reason not to use outlook is performance. It is slow, especially so when working with IMAP although the performance with exchange isn't blistering
The particular issue you describe could also be down to other devices that are accessing the account. In particular I have seen old messages resurrected when accounts are also used on phones so not sure that the desktop client is always the one to blame
I have seen email servers that attempt to make imap behave more like exchange (older versions of FTGate for one) and experience suggests that it is worth turning these "enhancements" off to see if they improve the situation

I picture the lawyers taking the time to remove the dart, and sacrifice the leg with a tight tourniquet before running.
But I think we should do it with Congress, and as they approach the finish line.
We have the NRA sponsored shooters, and the OTHER SIDE (Pun intended) would be anti-gunners. So any stray shots that missed the runners, could take out someone anyways
